In short: Books closed once a quarter mean big decisions get made on old numbers. Closing every month, by the 15th, puts last month's numbers in front of you before you commit.
The setup
Picture a professional services firm: 11 people, about $2.4M in revenue, books closed once a quarter. The founder looks at the numbers in April, July, October and January. Business feels busy, so he's ready to hire two senior people, a $280K commitment, and wants a quick check on cash first.
What clean monthly numbers would show
- His two biggest clients are 58% of revenue, both on month-to-month contracts.
- Customers now take 71 days to pay, up from 32. Revenue looks fine. Cash is tight.
- The current team is under 60% utilized. The firm needs one hire and better project management, not two hires.
On quarterly numbers, he adds $280K in fixed cost against revenue that could halve on 30 days' notice, with cash already stretched.
What a monthly close changes
- Books closed by the 15th every month, so the decision gets made on last month's numbers, not last quarter's.
- Revenue by client and utilization by person, every month.
- A forecast updated every quarter, so hiring decisions are tested against cash before the offer goes out.
- A quarterly session on the decisions that matter: hiring, pricing, client concentration.
In this scenario: one hire instead of two avoids about $140K in fixed cost, and bringing collections back from 71 days to 38 frees roughly $200K in cash.
The lesson
Making a $280K decision on three-month-old numbers isn't finance. It's a guess. You don't need a full-time CFO to fix it. You need books closed every month, by the 15th, and a report that shows the numbers that matter before the big decisions.
