The product everyone loved, and returned
Case study from our lead CPA's work before PixelCrest. Details anonymized, figures rounded.
Their bestseller was losing money on every sale. Nobody could see it, because returns were buried in one line. Here's how a $3M apparel brand got $280K a year back.
In short: Returns hide margin loss inside revenue and shipping costs. Tracking return rate by product is the fastest way to find it.

The business
A direct-to-consumer apparel brand doing about $3M a year. Mostly Shopify, some Amazon, growing 40% year over year. The founder ran every function, and the numbers looked fine.
What the owner thought the problem was
Marketing costs were climbing. The owner assumed customer acquisition cost was the issue and wanted help modeling the funnel.
What was actually happening
The first report pulled was one most owners never see: return rate by product.
The bestseller had a 32% return rate. Returns were treated as a cost of doing business and never priced into margin. After returns, reverse shipping and restocking, that product kept about 8 cents of every sales dollar before marketing. Once ad spend was counted, every sale lost money, and the brand was pushing it harder every month.
Three other products carried return rates above 25%. Together, returns on those four products were wiping out about $400K a year in margin: lost sales, reverse shipping, restocking and stock that couldn't be resold. Nobody had connected that cost to the products causing it.
What was done
- Every return reconciled across Shopify, Amazon and the 3PL. Returns had been landing in one general refunds line, invisible by product.
- The margin report rebuilt to show true margin per product, after returns and reverse shipping.
- The four worst products flagged, each with three options modeled: discontinue, reprice or redesign.
- A monthly returns view set up, so the next problem product shows up before it costs $100K.

The result
- Return rate on the bestseller cut from 32% to 11% after a small design change and clearer sizing information
- $280K of that $400K recovered in the first full year, from the bestseller fix, repricing one product and dropping another
- Two products pulled from the growth plan before scaling them grew the losses
- Marketing spend redirected to products that actually made money, which solved the acquisition cost worry the owner started with
The lesson for your business
Returns never show up on your P&L as a line that scares you. They hide inside revenue and shipping costs. If your monthly numbers don't show margin by product after returns, your fastest-growing products can be your biggest leaks.
